Understand operations before choosing technology

Good fulfillment does not necessarily start with extensive automation. Before asking which technology to buy, I want to understand how the warehouse actually runs.

Understand order flow

WMS, conveyors, sortation, handheld devices, RFID and automation can create value when the scale and problem fit. First answer the fundamentals: what do orders look like, and how many orders and lines are processed? When are peaks? Is picking by order, batch or wave? How are goods staged for dispatch? Do order cut-offs fit delivery schedules? Is the system supporting the operation, or is the operation compensating for system limitations?

A process on paper still needs people to execute it

Process design and system alignment are only part of the problem. Organizing people is the other part. A well-designed picking flow may not produce good productivity in the warehouse. The system may create sensible waves, yet bottlenecks remain if staffing does not match the workload. A fast dashboard still needs a shift manager who knows when to move people among picking, checking, packing and dispatch staging.

Three elements must work together

The process must fit the business problem. The system must support that process. People must be able to operate the system. When Process – System – People align, a business has a sound basis for testing higher throughput, controlling cost per order and protecting service. Actual improvements must be measured using operational data.

Automation needs a clear investment case

The first step may be simpler than a large technology program: observe the work, redesign the flow and make proportionate system changes at the real bottleneck. Automate when the investment case demonstrates need and value. Appropriate technology makes the operation more effective and helps people work better.
